LIMS migration
QC labs
4 countries
Annex 11
LIMS migration: live in 12 months instead of 4 years.
- Situation: The programme had been running for 2.5 years. No team, no structure, no reliable status. Legacy system end-of-life, running it on cost seven figures a year. Forecast: four more years.
- Approach: A status-quo analysis instead of carrying on. Restart with a realistic plan. Validation switched to waves and partial go-lives timed so the labs could keep working throughout.
- Result: Go-live achieved, date held, legacy system switched off. Around 1,000 users trained, not one lab stood still. Seven-figure operating costs gone for good.
„This was one of my biggest projects, and it was the one I had to worry about least."

MES rollout
5 production buildings
Material flow
MES optimisation: a permanent saving of several FTEs.
- Situation: A new MES was being rolled out, the legacy architecture did not fit it. Manual correction postings on every material movement, several FTE of extra effort, year after year.
- Approach: Analysis instead of treating symptoms. The problem was the process, not the missing interface. Solution design led by us, three validation waves instead of big bang.
- Result: A new process instead of a workaround, the correction postings are gone. All five buildings converted without interrupting operations. On time, on budget.
„I am very happy with the collaboration and the results. It simply works, because we speak the same language and mean the same thing."

EIMS implementation
Equipment qualification
Change management
EIMS: implemented in 10 months, evidenced in the audit straight away.
- Situation: The leading system for equipment and building drawings was end-of-life, and it underpinned cleanroom classification. The target system had never been used at the site. The project had already started, without a requirements or gap analysis.
- Approach: Gap analysis caught up on. User guides and training cut to the actual workflows. Resistance worked through rather than overruled.
- Result: Several hundred drawings migrated including metadata, SOPs adapted, EIMS introduced at the site for the first time. On time, on budget.
„You are a great PM, and I am already thinking about where else I can use you."

CAFM migration
Multi-site group
Two time zones
CAFM: a global mandate and a local deadline – both held.
- Situation: The leading system was end-of-life with no vendor support. The target system had never been used at the site. System owner in the US, site in Europe. Two parties who do not talk to each other on their own.
- Approach: Alignment driven actively rather than deadlines administered. Data set defined, legacy data cleansed and mapped, every field agreed in the mapping template. Decisions brought to a close.
- Result: Around 300 room plans and 2,000 occupancies migrated, legacy system retired. Deadline and budget held, across two time zones.
„You manage to bring people along, and you are incredibly quickly on top of things without prior knowledge."

Lab inventory
End-of-life replacement
QC labs
Access database retired, data migrated into the LIMS.
- Situation: Laboratory inventory sat in an Access database, years past end-of-life. No support, no proper controls, in regularly audited labs. Every year more data and less knowledge of the old structure.
- Approach: Around 2,000 records analysed, cleansed and mapped. Taking them over one to one was not an option. A team of lab, LIMS and QC experts built, migration planned into the deployment structure of the global LIMS.
- Result: Legacy system switched off, compliance risk removed. Dashboards save hundreds of hours a year. On time, on budget.
„Thank you! Without you the team and the project would not have worked like this."
